Our services
Our offering is built as a connected customer journey. We first identify and quantify the opportunity, then transform the process, prove the realized value and scale the approach to the next processes.
Assess → Transform → Prove → Scale
1. CLEMAS Process Value Assessment (CPVA)
We identify where autonomy can create the most value, quantify that value in euros and define a credible path to achieve it. The assessment produces a decision-ready business case for one process. It answers four questions:
- Is this process a strong candidate for CLEMAS?
- What is the current Cost per Transaction?
- What level of autonomy is realistically and reliably achievable?
- What financial value can be expected from the redesigned process?
Scope
The assessment focuses on a business process with high transaction volume, significant human control or intervention, and a material risk of errors and rework. The boundary starts with the first human handling of a transaction and ends with the last human intervention required to complete it.
Assessment steps
| Step | Activity | Purpose |
|---|---|---|
| 1 | Explore the actual process | Understand how the work is really performed. The documented process is input; the actual way of working is leading. |
| 2 | Measure the Current State | Identify processing time, human interventions, controls, errors and rework; validate volumes and hourly cost rates. |
| 3 | Calculate the Cost Baseline | Calculate current Cost per Transaction and annual process cost. |
| 4 | Design the Target State | Determine what can be simplified, automated or performed autonomously, and where human judgment remains necessary. |
| 5 | Quantify the Target Value | Calculate Target Cost per Transaction and annual value potential. |
What we need from you
Perfect data is not required. Where reliable data is unavailable, we establish reasonable measurements or estimates together and document the assumptions used.
Process data
Transaction volumes, processing times, error rates, rework times, control effort and hourly cost rates.
Process & systems
Process documentation, procedures and work instructions, system landscape, operational reports and data.
People & access
Process owner, employees performing the work and the controls, and access for process exploration sessions.
Deliverables
- Current-State process view and identified process gaps
- Current Cost per Transaction and annual process cost
- Current and appropriate target autonomy level
- Identified improvement and autonomy opportunities
- Target-State process design
- Target Cost per Transaction and annual value potential
- Recommended implementation roadmap and key assumptions
Duration
2–4 weeks for one process, depending on process complexity, stakeholder availability and data availability.
Pricing
Standard fixed price: €15,000 excluding VAT for one process within the agreed assessment scope.
Outcome: a quantified business case and target process that allow you to make an informed go / no-go decision for Process Transformation.
2. CLEMAS Process Transformation
We redesign and implement the process so that the Target State and Target Cost per Transaction can be pursued in practice. Depending on the process, this can include workflow changes, automation, AI, integrations, control redesign and changes to human roles or exception handling.
Design
Translate the Target State into detailed process design, requirements, controls, architecture, success measures and implementation plan.
Implement
Build and configure the required automation, AI, integrations and workflows; test the end-to-end process and prepare the organization for the change.
Stabilize
Run the new process in production, resolve early issues, tune exception handling and confirm that human intervention occurs only where intended.
- Implemented Target-State process
- Technology and integration components required for the redesigned process
- Revised controls, exception handling and human responsibilities
- Tested and stabilized production process
- Measurement setup required for Value Realization
Duration and pricing are defined after the assessment, because they depend on process complexity, the chosen Target State, implementation dependencies and the technology required.
3. CLEMAS Value Realization
We determine whether the expected financial value has actually materialized. We measure Actual Cost per Transaction using the same cost logic as the baseline and compare all three states:
Baseline CPT → Target CPT → Actual CPT
If Actual CPT materially differs from Target CPT, we perform a Value Gap Analysis rather than treating the target as achieved by assumption.
| Value gap question | What we examine |
|---|---|
| Were the assessment assumptions accurate? | Volumes, processing times, error rates, control rates and cost assumptions. |
| Does the solution perform as designed? | Automation rate, exception rate, AI / rule accuracy, integration behavior and residual manual work. |
| Was the process change fully adopted? | Workarounds, retained controls, duplicate activities and actual user behavior. |
| Where is the remaining CPT gap? | Variance in labor cost, error correction cost and control cost versus target. |
4. CLEMAS Scale
Once value has been demonstrated, we apply the same methodology to the next priority processes, screened against our sweet spot: high volume, high human control and high error risk. Each new process starts with a quantified baseline and ends with measurable value.
